Week 1–2

What the business actually does, versus what the last process document says it does. We map the real flow, including the spreadsheet everyone secretly relies on.

Solution Design

Week 2–3

Data model, object relationships, automation strategy, security model, and integration architecture. Signed off before build, because reversing these later is expensive.

Data Migration & Cleansing

Runs in parallel

Started early, never late. This is the phase that sinks timelines, because nobody knows how bad the data is until someone tries to load it.

Build & Integration

Week 3–8

Configuration first, code only where configuration genuinely cannot do the job. Integrations built against real payloads, not documentation.

UAT & Training

Week 8–10

Real users, real scenarios, real data. Training runs alongside UAT rather than after it, so the people testing are the ones who will champion it.

Go-Live & Hypercare

Week 10+

Cutover plan with a rollback path, then two to four weeks of close support while the org meets reality. Adoption is won or lost here.

Why implementations fail, and none of it is the software

We have taken over enough stalled projects to notice the pattern repeats. The failure is almost never Salesforce, and it is almost never the developers.

  • Dirty data gets migrated because cleaning it felt like a separate project. Six months later nobody trusts the reports, and the org quietly reverts to spreadsheets.
  • Every existing process exception gets configured in rather than questioned. You end up paying to automate a bad process faster.
  • Training is scheduled for the last week. Adoption is a change programme, not a session.
  • Nobody on the client side owns decisions. Every design question becomes a two-week delay, and the timeline dies by a thousand small waits.
